Steps
Before your first call with any automation agency, open the five-checks-scorecard.csv file below, or copy the checklist onto paper.
Ask all five questions out loud, in your first call. Don't wait for a proposal to come back before asking.
Write down their answer next to each check.
Mark each one pass or fail using the red flag under it.
Count the passes. A good agency answers all five in under a minute, because they've thought about this before you asked.

Check 1, proof it runs for real: ask how many real runs the system has, for a client they can name. Red flag: they can only show you a demo, not a real client.
Check 2, a rule decides the routing: ask what decides the routing, a rule or the AI. Red flag: the honest answer is "the AI decides."
Check 3, settings you can change yourself: ask which settings you can change yourself after handover. Red flag: every change means opening a support ticket.
Check 4, your accounts, your keys: ask whose accounts this runs on, and who holds the main admin login. Red flag: it runs on their accounts, with their keys, not yours.
Check 5, a real plan for when it breaks: ask what the system does when it's wrong. Red flag: a shrug, or no real answer.
